  • Exam-style: the two words under pressure

Digitalization is the use of digital systems to change the structure or operation of an organization. Digitization gave you the files. Digitalization is what happens when the existence of those files changes who does what, and who is needed at all.

Digitization

  • Converts material: paper to file, tape to audio
  • The process afterwards is the same process
  • Scanning a library's card catalogue

Digitalization

  • Converts the ORGANIZATION: roles, structure, business model
  • The old process is redesigned or disappears
  • Closing the physical catalogue room and reassigning the staff

Disruption is not the same as competition. A rival selling the same thing cheaper is competing. A disruptor changes the rules the whole market runs on, so what used to give the older companies an edge stops being an edge at all.

SectorWhat digitalization changedWho lost position
RetailThe shelf became unlimited and the shop became a warehouseChains whose advantage was high-street location
EducationDelivery stopped requiring a room — School closures and remote learning (global, 2020–2022)Institutions whose advantage was proximity
BankingThe branch became an app; M-Pesa mobile money (Kenya, then across East Africa, launched 2007) skipped the branch entirelyBanks whose advantage was a branch network
Work allocationA manager became an algorithm — Platform work and employment status (UK and European Union, UK Supreme Court ruling on Uber drivers February 2021; EU platform work directive adopted 2024)Firms carrying the cost of employing people

The same five-step process digitized and then digitalized. Digitization changes what the boxes are made of; digitalization changes which boxes there are.

Disruption has a direction: Someone gains and someone loses, and naming both is what separates a mid-band answer from a good one.

In the platform-work cases, the courier gained flexibility and lost the protections an employer had carried — see Platform work and employment status (UK and European Union, UK Supreme Court ruling on Uber drivers February 2021; EU platform work directive adopted 2024).

The usual motives

  • Cost — automate steps that used to need a person.
  • Speed — a process that took days runs in seconds.
  • Reach — serve customers who are nowhere near you.
  • Data — every digitalized process produces a record, which becomes an asset in its own right.

The costs that get underestimated

  • Exclusion — customers who cannot use the new channel lose the service.
  • Fragility — one outage now stops everything, not one branch.
  • Deskilling — knowledge that lived in experienced staff moves into a system nobody can question.
  • Surveillance — the same record that improves the process also measures the worker.
Systems thinking pays off here: Digitalization almost always creates a feedback loop: the data it produces is used to change the process, which produces different data. Saying so is the concept of systems doing real work in an answer.

How this is tested — you have to separate digitalization from digitization and then judge a transformation's winners and losers. It comes up two ways:

Paper 1 — structured question

  • Part b: explain why an organization digitalized a process
  • Part c: evaluate the impact of a digital transformation

Paper 2 — source-based question

  • Q3: contrast two sources on who benefited from a transformation
  • Q4: synthesise sources on an organization's change of model
The trap: describing the technology instead of the change: A question about digitalization is a question about the organization. If your answer is mostly about how an app works, you are answering a different question.
